OrgAssure · Team Design Review · 2026-05-12

We're not winning the scanner category. We're closing the realization gap, blamelessly.

OrgAssure as a bundle has legs (CMRF 21/35, low-YELLOW). Standalone scan does not. The wedge is metadata-and-data backup + a continuous audit + advisory hours — wrapped in a posture that treats the org as a state to address, not a steward to grade. This doc is the team's review surface. Edit any text. Submit feedback when ready.

17 → 800 metadata coverage · Hard Room BYOK tenancy · Eisenhower over letter grades · 8.7× realization framing

Salesforce Backup covers 17 metadata types. The Metadata API exposes 800+.

OrgAssure covers the rest, plus a continuous audit on top — partner-delivered, no AppExchange package, no commission overlap with Salesforce Backup, Agentforce, or Data Cloud quotas. Confidence band: working ±25% on the exact ratio. The shape is right and verifiable.

StratApex Advisory delivery instrument · CRM Spend Guardian (Interchange) / CRM Value Guardian (Palladin) consumes it for renewal-cycle savings and DD timing.

OrgAssure is a tool of the practice, not the practice itself. CRM Spend/Value Guardian is sibling, not parent — it lights up OrgAssure findings at the commercial-position moment (SF renewal cycles, PE/M&A diligence windows).

Customer-facing labels. OrgVue is the internal codename for the Audit lane (not customer-facing). OrgScan / OrgScanner / Org Check / Org Audit / Org Health Check / Org Optimizer are forbidden in external materials — collisions with existing 3P or native SF products.

OrgAssure · the configurable suite. Three customer-facing components + a layered premium SKU.

OrgAssure is the configurable suite of agentic apps, functions & tools — modular, sold standalone or together, sized per client. Customer-facing components below match the brochure and the field's actual vocabulary.

  • OrgVue (was internal codename, now canonical customer-facing) — lightweight, non-destructive scanner with embedded scoring + analytics. 8-dimension health rubric · Eisenhower-framed findings · blameless posture descriptor. Excludes backup. Operational at reference client · designed multi-tenant.
  • OrgProtect — automated metadata backups + scheduled SF Weekly Data Export. Hard Room BYOK tenancy default (Route A canonical: fetch-and-forward for data). Operational at reference client · Hard Room designed.
  • Structured Readouts & Callouts — the advisory layer over the scanner + backup output. 50,000 hours of consulting experience translated into pattern-extracted findings, recommendations, "what COULD we look at." Internal codename: Adoption. Operational as a service · spec'd for productization.
  • OrgAssure Optimization Services — separate layered SKU. Three tiers: Discovery / Continuous / Implementation. Consumes OrgVue + OrgProtect output. Designed; ships when contract-realization algorithm is operational.

Forbidden customer-facing names (collide with existing 3P or native Salesforce products): Org Scan · OrgScan · Org Scanner · Org Check · Org Audit · Org Health Check · Org Optimizer.

Eisenhower Matrix over letter grades. Verbs over verdicts.

A/B/C/D/F triggers the "I've been judged" reaction; customer goes defensive before the advisory lands. Eisenhower quadrants name actions, not verdicts. The framework deflects the assertion: this is the Eisenhower Matrix, not us judging. Two customers with identical findings — one inherited the org, one built it — get the same response from the product. The path is the same.

Composite posture score with floors. Any dimension <30 caps composite at 70.

Each dimension 0–100, weighted aggregate. The composite is a state descriptor (Strong / Healthy / Sustaining / Stressed / Foundational), never a letter grade. Per the customer-framing canon, posture words name a state to address; grades name a verdict to argue with.

Hard Room for metadata. Fetch-and-forward for data.

Metadata custody is clean: Hard Room with BYOK, dual-control restore, "you hold the keys, we operate the infrastructure, neither of us can move on your data alone." Data custody is harder because data zips contain live PII — the canonical default is to never retain at rest in Palladin infra.

Route A · Canonical Default

Data: Fetch-and-Forward

SF Weekly Data Export zip lives in Palladin-Tenant working storage only, ≤24h transit window. Pushed immediately to client-controlled destination (Drive / Dropbox / client S3). Palladin never retains the data zip at rest, even encrypted.

Hard Room is for metadata only. Liability posture: near-zero. We touch the data in transit but never custody it.

Marketing-friendly: "You hold the metadata-restore keys. The data zip lives in your storage, never ours."

Route B · Premium Opt-In

Data: Hard Room Retention

Same BYOK pattern as metadata. Customer explicitly opts in + signs higher liability acceptance + pays premium tier.

Pen-test (currently conceptual per Connected App spec §6.5) must be operational before Route B is offered externally.

For clients whose own storage infrastructure doesn't meet data-residency / retention bar. Higher liability; E&O coverage required.

From $5K/yr · Modest Monthly Retainer + % of Annual Savings.

Old reads as a school report. New reads as a partner briefing.

Per customer-framing-canon §1.1 — never grade the steward. Some inherit an org, some built it; the product treats both the same. The path is the same.

What 8.7× actually means.9 The 8.7× McKinsey realization-gap is a directional anchor on the gap, not a guaranteed return. Confidence band ±50%. Closing 30% of an 8.7× gap is a 2.6× realized return — and 30% is a realistic close rate. Numbers above are computed at your inputs (working ±25%); Phase 0 advisory sharpens them against your actual provisioning + usage data. Don't anchor on the ceiling. Restore-avoidance heuristic (85% with OrgAssure vs 40% baseline) — see footnote 8.8

Beyond backup ROI · the realization-gap math at your contract.

Three commercially-actionable angles on top of the backup math above. License downgrade (move over-licensed users from Sales Cloud to Platform). Feature activation (paid features sitting idle, freed budget for new capability). SKU swap (unused SKUs traded at renewal for Agentforce credits/tokens). Inputs conservative; Phase 0 advisory sharpens. Where the Guardian product (commercial position) lights up an OrgAssure engagement.

Caveats. License downgrades require contractual right (true-up windows, mid-term swap clauses) — most enterprise SF contracts permit at annual renewal, not mid-term. Feature activation only counts where Palladin can demonstrably stand the feature up; the implementation has its own fee (Optimization Implementation tier). SKU swap value is usually 1:1 commercially but Agentforce credit conversion has volume tiers; the working bracket is directional ±25%. The recovery target sized in Phase 0 is what the contract actually pencils, not the slider output. Use sliders to anchor the conversation, not to commit to a number.

Every load-bearing number gets a footnote. No floating claims.

Direct fetches from salesforce.com were 403-blocked during this session — cited Salesforce pricing reflects publicly-published list pricing as of 2026, verified against secondary sources (Salesforce Ben, Jitendra Zaa Agentforce guide) and Brandon's internal CMRF comp matrix. List pricing; customer cost varies in negotiation.

  1. Salesforce Sales / Service Cloud pricing (list, 2026). Sales Cloud Enterprise ≈ $165/user/mo · Sales Cloud Unlimited ≈ $330/user/mo · Einstein 1 Sales ≈ $500/user/mo (bundled with Agentforce Add-on entitlement + Data Cloud credits). Service Cloud parallel tiers. Source: salesforce.com/sales/pricing/ + salesforce.com/service/pricing/ (direct fetch 403 this session — re-verify before external use). List pricing only; actual customer cost varies in negotiation.
  2. Salesforce Platform pricing (list, 2026). Platform Starter ≈ $25/user/mo · Platform Plus (formerly Lightning Platform) ≈ $100/user/mo. Source: salesforce.com/platform/pricing/. Per CMRF realization-gap analysis: many orgs over-license users on Sales Cloud who would functionally fit Platform Starter/Plus — the headline License Downgrade conversation.
  3. Agentforce pricing (verified 2026). Flex Credits: $500 per 100,000 credits ($0.005/credit). Standard action = 20 credits ($0.10). Voice action = 30 credits ($0.15). Per-conversation alternative billing: $2/conversation. Agentforce Add-on: $125/user/mo. Agentforce 1 Edition: $550+/user/mo bundled (1M Flex Credits/year + 2.5M Data 360 Credits/year). Source: jitendrazaa.com Agentforce Credits Guide 2026 — verified this session. Voice interactions may incur separate Service Cloud Voice platform costs ($50–$200/user/mo).
  4. Salesforce Backup (post-OwnBackup acquisition). $2.90/user/month with $500/month minimum. Coverage: 17 metadata types. Source: Brandon's AE-channel intel + CMRF program-status comp matrix §1 (April 2026). 17-types claim verifiable against Salesforce Backup admin docs; the 800+ comparison is OrgAssure's full Metadata API surface coverage (Working ±25% on exact count depending on what's counted as a distinct type).
  5. Spanning / CloudAlly / Druva / AvePoint pricing. Working bracket: $3–5/user/mo. Source: CMRF program-status §1 + vendor public pricing pages. AutoRABIT priced separately ($17.5K–$235K/yr storage-based, not per-user).
  6. Hubbl Diagnostics pricing. Freemium $0 · paid tiers $79–$849/mo. Partner-license pricing of "$2K/scan" cited from Brandon's intel — gestural per CMRF §7.10; sharpen before external use.
  7. Elements.cloud pricing. $100/editor/mo PAYG · $495 Foundation · $995 Professional · Enterprise custom. Source: AppExchange listing + elements.cloud pricing page. Gartner Cool Vendor 2025; 5.0★ / 64 reviews on AppExchange. Most threatening direct comp per CMRF §1.2.
  8. Restore-avoidance heuristic (85% with OrgAssure · 40% baseline). Working values used in the ROI math · NOT independently verified industry stat. Reflects working assumption that a partner-delivered metadata + data backup chain with point-in-time restore reduces the "rebuild from scratch" probability significantly vs unstructured ad-hoc backup practice. Directional ±50%; Phase 0 advisory sharpens against customer's actual incident history. Field team: react if this bracket is wrong for the customers you're seeing.
  9. 8.7× McKinsey realization-gap anchor. Sourced from the discount-desk skill's price-defense pattern, anchored to McKinsey enterprise-software realization research. Directional ±50% — see honest-bounds callout. Per CMRF §7.9: claim is defensible only when accompanied by the bounds callout; bare claim is a problem.

Five gating. Eight deferrable. Team: react.

From CMRF session summary + this session's open-items file. Gating decisions block Phase 1 close. Team feedback particularly welcome here — your field exposure may flag risks Claude + Brandon haven't seen.
